The 80/20 Rule: Prioritization as a Trainable Skill
Everyone quotes Pareto. Consultants operationalize it. Here's how 80/20 actually works as a daily analytical discipline, in cases and on real projects.
What 80/20 Means When It's a Discipline
The Pareto principle observes that outcomes concentrate: a few customers carry most revenue, a few defects cause most complaints, a few branches of an issue tree contain most of the answer. As a discipline, 80/20 means acting on that concentration—deliberately underinvesting in the trivial many to overinvest in the vital few.
The hard part is never the concept. It's the discomfort of leaving branches visibly unexplored. Consultants are trained to tolerate that discomfort because the alternative—uniform depth everywhere—guarantees shallow insight where it matters most.

Size Before You Analyze
The operational core of 80/20 is a sizing pass before any deep dive. Given five possible profit drivers, spend ten minutes putting rough magnitudes on each—even at plus-or-minus fifty percent accuracy—before spending a day on any of them. The ranking, not the precision, determines where the day goes.
This inverts the instinct to start analyzing whatever is most available or most interesting. Data availability is not importance. The question that guards the discipline: 'If this analysis confirms my hypothesis, how much of the problem does it explain?'

80/20 Inside the Case Interview
In a case, 80/20 shows up as prioritization with stated reasoning: 'All four branches matter, but I'll start with pricing, because a two percent price move swings profit more than any cost lever we've discussed.' Structure demonstrates rigor; prioritization demonstrates judgment. Interviewers score both.
It also shows up in how you handle data dumps. Handed an exhibit with twelve rows, the 80/20 move is naming the two rows that matter and saying why the rest can wait. Candidates who process everything at equal depth run out of time—which is precisely the design of the exhibit.

Time-Boxing: The Enforcement Mechanism
80/20 without time-boxes is a good intention. The practice: allocate fixed time to a question, and when the box expires, write the answer you have. If the answer is 'unclear, and here's the one thing that would clarify it,' that is a finding—often the most valuable one.
Time-boxes also expose perfectionism for what it costs. The third day of polishing an analysis rarely changes the recommendation; it changes the analyst's comfort. Clients pay for changed decisions, not analyst comfort.

When 80/20 Fails
The principle assumes concentration, and some problems refuse to concentrate: safety-critical checks, legal compliance, integration testing. Applying 80/20 where completeness is the requirement is negligence with good branding. Part of the skill is recognizing which regime you're in.
The other failure mode is anchoring: doing the sizing pass once and never revisiting it. Priorities set on day one harden into project structure even as evidence shifts. Strong teams re-run the ranking whenever a major finding lands—cheap insurance against confidently finishing the wrong analysis.

Building the Reflex
Train the sizing instinct on small decisions: before any task list, spend two minutes estimating which item moves the needle most, act on that ranking, and review the guess afterward. Calibration comes from scored predictions, not from reading about Pareto.
In case practice, add one ritual: after every case, ask which single analysis drove the recommendation, and what fraction of your time it received. The gap between those two answers is your personal 80/20 training agenda.
